Unlocking a global viewpoint of your UC stack, with local issue resolution, to deliver a non-stop service

Delivering a collaboration and telephony solution from a cloud platform such as Microsoft Teams sounds easy on paper. That isn’t the case when you’re working for a large global company that’s operating in many countries, across many sites and relies on the solution for its day-to-day operations. In this manufacturing company example, expectations are high and the responsibility for running a non-stop service falls heavily on the IT Team.

The specific challenges come down to:

  • Full stack observability: Moving away from the multitude of multi-vendor components that make up the collaboration solution to a single portal with a global view, end to end, supported by a flexible data acquisition engine.
  • Proactive not reactive: Getting onto the front foot with service delivery and improvement, and not relying on after-the-event alerts or poor customer feedback.
  • Real-time: Working with dynamic up-to-date information, presented in an understandable format for information and action, not out of date data collected from the past.
  • Improvement oriented: Aligned to business needs and continually adapting to meet service level agreements, user expectations, and future needs and requirements.
  • Scale and reach: Designed with scale in mind, responsive to support a global operation.

Here at VOSS, we have created a blueprint for addressing this challenge. In this case, the customer is a large multinational manufacturing company specializing in building products, with 55,000 employees operating across 25 countries. Microsoft Teams and the phone system are at the core of the solution, supported by a range of applications, infrastructure, and equipment.

VOSS Insights was deployed in Microsoft Azure, creating minimal disruption to existing data center services. Access was provided to both global and local administrators, with suitable role-based access control. The task was to address the on-going monitoring, adaptation, and improvement of the service. Here’s our approach.

Full stack observability

Whilst the collaboration service was built around Microsoft Teams, the end-to-end solution encompassed infrastructure, operators, applications, users, meeting and conference equipment, endpoints, WiFi and headsets, and the Internet. There was a fragmented approach to service management, operated by a small team of highly technical engineers using native technical tools built into each component.

VOSS Insights overlaid this, providing a flexible data acquisition engine, as the diagram below shows, capturing information from the various sub-components, complementing this with additional data (such as location information), and then presenting this in a common format and language, on a set of intuitive business dashboards.

Proactive not reactive

Getting on the front foot with proactive service management is a key requirement. This means continual improvement, being ahead of conditions on the solution, and proactively working with users to optimize experience.

With VOSS Insights, the following mechanisms were deployed:

  • The basics – Using probes to regularly monitor the status of various components in the network, extracting health statistics, using technologies such as ping, basic collectors, and SNMP. This was coupled with the collection of performance statistics, call details, usage, and related information from major platforms such as Microsoft Teams using API calls.
  • Network performance – Using technologies such as network observability and Netflow to understand the dynamics of corporate networks, delivering performance and statistical information that can be used to pinpoint problem areas, align capacity, and generally improve the underlying transport layer.
  • Synthetic testing – Deploying small ‘synthetic testing BOTs’ into regional sites and offices, to simulate and measure user activity on the collaboration service – for example how long does it take to join a meeting on Microsoft Teams! These BOTs represent artificial users and provide a continuous, automated, and proactive measure of the underlying collaboration platform.

Coupled with all the above mechanisms is a response procedure configured against certain thresholds, to take an action as appropriate – logging the condition, raising an alert, sending a notification, or taking a specific configuration action in the case of a self-healing condition.

Real-time

Important to the solution is to capture data as close to real-time as possible, to rapidly identify upcoming issues before they become a serious issue. That applies to various areas such as service availability, call and meeting quality, application performance, and service provider provision.

VOSS Insights provides flexibility to collect and correlate data on a near-real time basis, sifting out the noise to bring relevant information to the attention of the IT Team, for action and intervention.

Improvement oriented

Capturing information from across the full stack and doing that proactively was one side of the solution. The other was to transform this into intuitive dashboards and meaningful information that supports improvement and action. In this case, VOSS presents a set of dashboards oriented around alerting, service monitoring and resolution, diagnostics, usage and adoption, inventory, and license tracking. Each dashboard provides tracking over time, with the period being configurable. Each dashboard also offers a filtering and drill down capability, from a global service view that’s needed by the global IT Team, down into the detail within each site, that’s required by local administrators Alongside the dashboards, VOSS Insights also provides a reporting capability to present summary information, on a regular basis, in a PDF report, to senior IT Managers around the business.

Scale and reach

Finally, across this full UC stack, there’s a significant amount of data collected. That’s stored, analyzed, and continually refreshed with regular updates from live data. VOSS Insights provides a modular and scalable architecture, with collectors deployed at appropriate points in the network, overseen by dashboard reporting services to provide a solution that’s both robust and scalable to cope with the demands of running a production large scale UC solution across multiple sites and locations.

Understanding user needs, capacity, resources, and cost to balance a UC budget

It was interesting to see the new feature update from Microsoft on UC Today, allowing users to ‘book a phone’ from Microsoft Teams. It’s for hot desking, as users drop into the office, and really simplifies the process of working flexibly for users. Rollout starts in May 2024.

The question it raises for IT Managers is whether this investment in the digital workplace will be fully utilized and beneficial, or whether it will represent more ongoing cost in unused assets and support. This brings us back to the topic of cost analytics, and how to ensure UC solutions live up to their promise whilst keeping monthly operating bills under control.

Where to get started

When it comes to UC, it’s important to track adoption (who is using it), usage (how much they are using it), and related cost streams (how much it costs) on an ongoing basis, to keep everything in balance. The starting point is to focus on the top 5 items that make up most of the budget, then review usage. If the result is not what’s expected, then it is either an adoption/usage problem, or it’s related to cost associated with unnecessary capacity. Below, you will find a list of top items to consider, which is then illustrated with tracking dashboards from VOSS Insights.

1) Licenses and usage

Taking Microsoft 365 and Teams as an example, user licensing costs can range anywhere from $20 to $100 per user per month. The cost continues to grow, with the introduction of numerous add-ons; Teams Premium and Co-Pilot being two examples. That makes it important to track usage and adoption, to ensure features are being used and the solution isn’t over licensed. We’ve written a specific blog on the topic, here.

2) Telephony DIDs and capacity

Over recent years, the workplace has transformed. Gone are the days of a permanent desk with a phone and direct number to reach you. Organizations are using platforms such as Microsoft Teams to call directly between colleagues, and, in the process, are scaling back on traditional telephony capacity, allocated PSTN telephone number ranges, and operator contracts. The monthly savings can be significant.

3) Real-estate and associated facilities

Along with the above workplace transformation has been an equivalent transformation and reduction in real-estate requirements. Hybrid working has reduced the demand on real-estate capacity and physically allocated desk space. It has raised new requirements for dropdown zones, huddle spaces, and conference meeting rooms, to meet the needs of agile workers and teams. This reconfiguration results in a facilities investment made by the company. It’s important to track metrics such as occupancy, usage, and adoption – taking action as necessary to ensure needs are closely balanced with cost.

4) Resourcing

The existing team charged with operating and delivering the UC service is a given. The point to note is the increasing workload on those resources which is driven from the growing complexity and sophistication of cloud UC platforms as they continue to develop. This builds a pressure point that calls for more resources which can be difficult to find … and expensive. The strategic approach is to invest in further automation, to remove the regular day-to-day load of service requests and changes from the team and deliver them through workflow automation.

5) Legacy systems

The final topic is legacy systems and associated licensing. With many organizations transforming to the cloud and migrating from older platforms, the identification and retirement of old user accounts, devices, and licenses is important so as not to double pay on both sides for a user. This piece is often overlooked during a migration program and drives completely unnecessary costs.

Balancing the books with VOSS Insights

On a typical project, existing IT collaboration costs can be streamlined saving up to 20%, by balancing needs, usage/adoption, and spend. On a monthly basis, that soon adds up to a significant saving in the annual budget.

To realize this, we recommend you run a cost analytics project. This involves the deployment of valuable tools, such as VOSS Insights, to track the above cost items over a suitable time period – at least three months. Then, balance the books to release savings that can be reinvested into future strategic projects around the digital workplace.

Tackling the hidden cost burden around UC licensing

Investment in UC and collaboration systems continues unabated, enabling the productivity of flexible, remote, and agile workforces. The underlying systems such as Microsoft Teams, Cisco Webex, and others, continue to advance in sophistication with new features, capabilities, and most recently AI. Alongside this, multiple levels and options for licensing make it difficult for organizations to track and tackle what is becoming an increasingly large monthly operating expense.

What costs are we talking about?

Licensing for a UC service delivering chat, a meeting, document sharing, compliance, and calling, comes in various shapes and sizes. Using Microsoft Teams as an example, the “per user” monthly charge can range anywhere between $20 and $100, and for many enterprise organizations, it sits at around $40. If you have a workforce of 10,000 users that’s close to half a million dollars spent every month – so saving 15% (which isn’t unreasonable) can deliver significant cost savings without impacting performance or user experience.

Where do licensing costs come from?

For many customers, the core functionality on Microsoft Teams is delivered from either an E3 or an E5 license, retailing at $23 and $38 per user per month respectively. Enterprise agreements and discounting will reduce this, but it’ll still be a significant monthly cost. Added to this are add-on applications and capability – for example the Teams Premium license, most recently Co-Pilot, and third-party applications to meet specific business needs. These range anywhere from $10 upwards (Co-Pilot retailing at $30). A subset of users will require full calling onto the public telephone network. That draws in charges from a suitable operator ($5 – $10 for Operator Connect) or from Microsoft directly ($12 for domestic calling and $24 for International). Finally, ad-hoc user offboarding or migration processes often mean that users are charged for the cloud but also retain licenses on existing telephony platforms, from the likes of Cisco and Avaya – pulling in unnecessary costs of $5 – $15 per user.

At the extreme, that full license stack totals $104 per user per month. What’s more, tracking license allocation against the various user personas and requirements, across the various components in the system, is an arduous task that isn’t well supported by the native vendor tools. License costs grow and become a hidden cost and burden on every customer’s operating budget.

What to expect

If you budget on average for $40 per user per month on UC licensing, that covers users on simpler plans ($20) all the way through to power users on the full stack at $100. With an investment in tooling, you should be able to trim back 15% on license charges, without impacting user experience or performance. For a 10,000 user organization that’s $60,000 per month or $720,000 over the year – so significant.

Taking steps to manage licensing in a UC environment

License costs (obviously) accumulate through assignment but there are steps that can be taken to trim back.

  1. The place to start is validating business and user needs vs. license plans
  2. Next, monitor and manage premium licenses (E5) and license add-ons
  3. Then, review calling and telephony needs
  4. Identify guest users and inadvertent license assignments
  5. Regularly check on in-active or previous-employee accounts
  6. Finally, consolidate older telephony platforms or at least review redundant licensing

Moving to annual costs and enterprise license agreements also pull in discounts.

Does this sound simple? Unfortunately, not. It can become a daunting task alongside your organization’s day-to-day activity, the cycle of employees changing roles and onboarding and offboarding users, and the limited visibility provided by native vendor tools. Licensing each individual makes licensing hard to track, licensing by groups makes this simpler and more transparent, but there’s a case for investing in tooling to track, optimize and streamline license costs.

Investing in tools to reduce costs

This might sound contradictory, but it’s not! Tool sets provide better visibility into licensing costs, tracking usage across several components with a goal of aligning licensing against need, and reducing any over-licensing. Tool sets provide:

  • A single point to track assignment and usage across multiple components
  • Consolide and interpret information, with costs, to provide a budgeting dashboard, with the ability to drill down into any detail
  • A more proactive approach, identifying areas for cost savings
  • History and trending over a period of time (at least 180 days)
  • Integration into existing budgeting and charging business processes
  • Automatic discovery of users, assets ,and licensing across the network
  • Streamline both user onboarding (ensuring the correct license package is assigned based on user persona or role) and offboarding (ensuring licenses are correctly freed up after a user leaves the organization)
  • Audit existing deployments, including legacy PBX systems, identifying and removing ‘already-left’ users, migrated accounts, and guest accounts
  • Deliver trend and usage patterns that can feed directly into capacity and budgeting processes

Organizations run on meetings. Many, many meetings. According to the Microsoft Work Trend Index time spent in meetings increased by 200% through 2020. Ask anyone and back-to-back-to-back meetings are not only common but expected.

With people returning to the office, at least part time, an increasing number of these many meetings include people both in a meeting room and remote. According to the Cisco Global Workplace Survey, 98% of meetings will include at least one remote participant.
